From Warehouse to Doorstep: How a Sri Lankan Spice Business Got Complete Control with Zoho
Based on real experiences from businesses we've worked with across Sri Lanka.
A spice distribution business sounds straightforward — buy from suppliers, store in a warehouse, load the vans, deliver to stores. But when you're managing multiple routes, a field sales team, live stock levels, and daily transactions all at once, "straightforward" falls apart very quickly. This is the story of how we helped one such business bring it all together.
Meet the business: a growing spice distributor
A mid-sized spice distribution company based in Sri Lanka. They purchase spices in bulk from local and regional suppliers, store them in a central warehouse, and distribute daily through a fleet of vans to retail stores, supermarkets, and small grocery shops across multiple regions.
They have multiple sales routes, each covered by a dedicated salesperson and van helper. Customers are assigned to specific routes. The admin and management team need visibility over everything — stock, sales, deliveries, and cash collections — in real time.
When they came to CloudPartners, they were running on a mix of manual order books, phone calls, and gut feel.
The chaos before the system
Before implementing the Zoho ecosystem, the daily operation looked something like this: the warehouse team would manually count stock each morning, salespersons would call in orders by phone, van helpers would carry paper invoices, and the manager would only know what was happening at the end of the day — if the paperwork made it back intact.
- No real-time visibility into stock levels — overselling and shortages happened regularly
- Salespersons took orders verbally or on paper — no system records, no accountability
- Van routes were planned manually — inefficient, fuel-wasting, and inconsistent
- Customer visit history was in salesperson's personal notebooks — lost when staff changed
- Daily cash collections were untracked until end of day — revenue leakage went unnoticed
- Manager had zero visibility of field activities while vans were on the road
- Supplier purchases, inventory, and sales invoices were all in separate systems — or paper
- No way to measure salesperson performance, route productivity, or customer buying patterns
The business was growing — but the systems hadn't grown with it. The owner was making decisions based on end-of-day reports that were often incomplete, sometimes inaccurate, and always too late to act on.
The solution: one connected ecosystem
Instead of patching individual problems with individual tools, we recommended a fully connected Zoho ecosystem — five products working together as one system, covering every stage of the business from warehouse to customer doorstep.
Zoho Inventory — the warehouse backbone
Every spice purchase from a supplier is recorded in Zoho Inventory the moment it arrives. Stock levels update automatically. The warehouse team can see exactly what's available, what's running low, and what's been dispatched to which van — in real time, from any device.
Zoho CRM — customers, routes, and salesperson management
Every customer — whether a supermarket chain or a small grocery shop — lives in Zoho CRM with their route assignment, purchase history, preferred products, and credit status. Salespersons are assigned to specific routes and can only see their own customers. The manager sees everyone.
RouteIQ — optimised van routes, live tracking
RouteIQ pulls customer data directly from Zoho CRM and plots every stop on an optimised route for each van. Salespersons get their daily route on their phone with one-tap navigation. The manager can see exactly where every van is, which stops have been completed, and who checked in and out at each customer location.
Zoho Books — invoicing and cash collection on the go
When a salesperson completes a delivery, the invoice is raised directly in Zoho Books from their mobile — no paper, no manual entry later. Cash collections, credit sales, and payment statuses are recorded on the spot. The accounts team back at the office sees every transaction as it happens.
Zoho Analytics — the manager's command centre
Every piece of data from all four systems feeds into Zoho Analytics. The manager and owner get a live dashboard showing route performance, sales by salesperson, top-selling products, stock movement, outstanding payments, and van activity — all in one view, accessible from anywhere.
A day in the life — after the system
Here's what a typical working day looks like now for this business:
The warehouse manager checks Zoho Inventory on his tablet. Stock levels are current. Van loading lists are generated automatically based on the day's planned routes and customer order history. Each van is loaded with the right products in the right quantities.
Each salesperson opens RouteIQ on their phone. Their optimised route for the day is ready — all stops mapped, sequenced by distance, with customer details pulled from Zoho CRM. At each store, they check in, take the order, raise the invoice in Zoho Books, collect payment, and check out. Every action is timestamped and recorded.
The manager opens Zoho Analytics. He can see which vans have completed how many stops, which salesperson has collected how much, which customers haven't been visited yet, and whether any route is running behind. No phone calls needed. No waiting for end-of-day reports.
Salespersons return to the warehouse. All invoices are already in the system. Cash collections are already recorded. Zoho Inventory has already updated stock levels based on what was sold. The accounts team can close the day's books without chasing anyone for paperwork.
What changed for each person in the business
For the salesperson
Their day is planned for them. No more deciding which customer to visit first or getting lost figuring out the most efficient route. RouteIQ handles it. At each stop, they raise the invoice on their phone in under a minute — no paperwork to fill later, no disputes about what was delivered.
For the van helper
Loading is accurate because the system knows what each route needs. No more overloading or running short mid-route. Proof of delivery is captured digitally — protecting both the helper and the company if questions arise later.
For the warehouse manager
Stock is always accurate. Zoho Inventory updates the moment a purchase arrives from a supplier and the moment goods leave with a van. Reorder alerts mean they're never caught short. There's no more frantic morning stock count — the system does it overnight.
For the accounts team
Invoices are raised in the field as deliveries happen. Payments are recorded on the spot. Bank reconciliation is handled by Zoho Books automatically. The end-of-month close that used to take a week now takes a day.
For the manager and owner
This is where the transformation is most dramatic. The Zoho Analytics dashboard gives them complete, real-time visibility over the entire operation — sales performance by route, by salesperson, by product, by region. They can spot a problem route before it becomes a problem. They can see which customer hasn't placed an order in three weeks. They can compare this month's performance against last month's in seconds.
The results
- Manager can monitor all van activities live from any device, anywhere
- Salesperson performance tracked automatically — visits, collections, route adherence
- Stock levels always accurate — no more overselling or emergency purchases
- Customer order history fully visible — upsell and reorder opportunities never missed
- Cash collection gaps identified immediately — revenue leakage eliminated
- Supplier purchases, stock, sales, and finances all in one connected system
Why this combination of products works so well
The power here isn't in any single product — it's in how they talk to each other. A customer record created in Zoho CRM automatically appears in RouteIQ for route planning. A delivery completed in the field through RouteIQ triggers an invoice in Zoho Books. Stock dispatched updates Zoho Inventory. All of that feeds into Zoho Analytics for reporting.
There's no manual data transfer between systems. No copying from one app to another. No version mismatch between what the field team recorded and what the office team sees. It's one flow of data, from the moment a supplier delivers goods to the moment a customer pays their invoice.
We didn't just install software. We mapped the client's entire operation — purchase flow, warehouse process, van routes, customer structure, and reporting needs — and configured each Zoho product to mirror exactly how their business works. The result is a system that feels built for them, because it was.
Is your distribution business running on guesswork?
If you're managing a field sales team, a warehouse, and daily deliveries — and your visibility ends when the vans leave the yard — this kind of system can change your business fundamentally. It doesn't matter whether you distribute spices, FMCG goods, beverages, or any other product. The challenge is the same, and so is the solution.
